The Human–AI Decoder
Mario JacoberArtificial Intelligence (AI) is reshaping work in ways people can feel long before organisations know how to describe it. The human–AI decoder offers a simple and human-centred way to understand these shifts and respond to them with clarity. It begins with three guiding questions that help leaders see what is changing inside the work, determine how significant the change is and decide how the organisation should act. The decoder is based on the AI Workforce Impact Model, a framework developed by the author. It examines how tasks, responsibilities, skills, decision-making and human contribution evolve as AI becomes part of everyday work. It then classifies the depth of change through six levels of AI impact, giving organisations a shared language to compare roles and align decisions. The model also translates understanding into practical steps through AI impact actions that guide role redesign, employee support, learning priorities and organisational adjustments that match the scale of the shift. Through real examples, including a call centre scenario, the decoder helps leaders move from early signals to a clear view of AI's influence on the work itself. It demonstrates how organisations can turn understanding into responsible, human-centred action and build a repeatable loop for navigating workforce change as AI advances.
